Opening new doors: Leader Online’s seamless move to Shopify

Leader Group began its journey in the early 2000s and has grown into one of the UK’s leading home improvement retailers, with four brands under its umbrella: Leader Doors, Leader Floors, Leader Trade and Nôsa. From doors to flooring and trade supplies, Leader has become a trusted name for homeowners and professionals across the country.

 

A Visualsoft client since 2007, Leader has experienced sustained growth, but with that came new demands. Managing multiple websites for Doors and Floors created duplication, operational friction and a disjointed customer journey. To keep pace with their growth ambitions, the business needed a single, scalable platform that could bring everything under one brand.

 

That was the catalyst for Leader Online: a merged, future-focused Shopify site built to simplify shopping, improve performance and support the next phase of growth.

 

 

A platform built for scale

 

The challenge was twofold: combine two established eCommerce sites into one and ensure the customer journey was faster, clearer and more intuitive than before. Shopify was selected to deliver that vision.

The migration covered the full scope, from strategy and design to build and launch. Core enhancements included:

  • Bespoke flooring calculator on product pages, allowing customers to input room size or dimensions to calculate exactly how many packs they need, reducing uncertainty and abandonment at checkout.

  • Brightpearl / B Solutions integration, ensuring stock, fulfilment and orders stayed synchronised as the new site went live.

  • Merged navigation and UX, combining the structures of Door and Floor websites into one simplified interface using event-tracked data, reducing friction and helping existing customers adapt quickly.

  • Smart collections and faceted navigation, developed by our SEO teams to overcome Shopify's flat structure and ensure internal linking, filtering and category depth were preserved for organic visibility.

Marketing support without losing momentum

Paid Search is one of the primary revenue driving channels, therefore  the migration had to minimise disruption. Marketing and development teams worked in tandem to ensure campaign continuity:

 

Paid Search (Google Ads):

  • Used the existing Leader Doors Google Ads account as the foundation for Leader Online to retain historical data and quality score value.

  • Utilised Shoptimised to maintain product IDs by mapping MPN values, ensuring Google Shopping recognised products as existing, not new.

  • Increased branded search budgets to protect visibility while organic rankings naturally rebalanced post-launch.

 

Social awareness & SEO:

Ahead of migration, we refreshed Leader’s Meta branding to introduce the new identity and strengthen early recognition across platforms. We also established a new Pinterest account, launching with targeted traffic campaigns to build initial awareness and drive visitors to the new site.

On the organic side, a post-migration SEO tracking framework was implemented to monitor branded and generic visibility. Early results show stable rankings across core terms and steady recovery for longer-tail categories.

 

Cross-channel launch campaign:

To introduce the new brand, Leader launched its first-ever TV campaign – 'Love Coming Home with Leader' – on ITV and ITVX, supported by exclusive promotional codes across Social, Email, PPC, Affiliates and SMS.


The results: A stronger platform for the future

 

Despite combining two established sites and moving platform entirely, early performance signs are positive:

First 4 weeks on Shopify (27 Aug – 25 Sept 2025)
vs same YoY period for Leader Doors & Floors:

  • Total Sales: +5%

  • Gross Sales: +12%

  • Orders: +11%

  • AOV: -8% (expected while new category ranges and basket behaviour settle)

ITV campaign impact:

The TV launch contributed to multiple revenue spikes, particularly at weekends. The success has resulted in an extended run from 20 October onwards.
